Original findings from the Unbroken Protocol beta. We tracked sleep and heart rate variability with our athletes for 12 weeks and longer, reviewed over 600 hours of tracked sleep, and watched the recovery-led thesis play out in real bodies: when recovery rises, training does not shrink. It grows.

What was observed, and what it cannot prove.

The percentages on this page describe aggregate reported changes in an Unbroken beta cohort. They do not establish that the protocol caused those changes and they do not predict an individual athlete’s result.

What we measured

Three numbers moved together

Over 12 weeks and longer on the protocol, with sleep and HRV tracked through Apple Watch and WHOOP and reviewed athlete by athlete, the beta cohort reported three changes that arrived together:

  • Deep sleep up 33%. This was the cohort’s reported change in wearable-estimated deep sleep. Consumer wearables estimate rather than clinically measure sleep stages.
  • REM sleep up 20%. This was the cohort’s reported change in wearable-estimated REM sleep, not proof of a particular neurological mechanism.
  • HRV up 25%. HRV is one useful and variable recovery signal. Its trend needs to be read beside measurement conditions, sleep, load, symptoms and athlete feedback.

None of these was trained directly. No sleep hacks, no gadgets beyond the watches they already wore. The change was structural: training was matched to readiness every single morning, so the body finally had room to recover, and recovery is where every one of these numbers lives.

The headline

The recovery paradox: rest became volume

Here is the finding we did not script. As recovery improved, the athletes started training more, and largely without being told to. Feeling genuinely recovered, they had more sessions in them, more quality in those sessions, and fewer days lost to the flat, heavy-legged fog that usually forces unplanned rest.

This is the part the volume-first culture gets backwards. Recovery-led training is routinely misread as soft, as doing less. The beta says otherwise: recovery is not the opposite of training volume, it is the budget for it. Protect the recovery and the volume pays for itself.

Beyond the watch data

Happier, steadier, more motivated

Alongside the tracked numbers, athletes consistently reported three things in their own words: they felt happier, their moods were more regulated, and their motivation to train increased.

These self-reports moved in the same direction as the wearable trends, but this observational cohort cannot establish a mechanism or separate the protocol from other influences. The useful finding is the pattern worth testing again, not a promise that better wearable scores will cause a particular mood or motivation response.

How we know

Methodology, stated plainly

We publish this the way we would want to read it: with the method on the table.

Cohort: more than 20 athletes, drawn from Unbroken coaching clients and the Unbroken Protocol app beta.
Window: 12 weeks and longer on recovery-first training.
Data: over 600 hours of tracked sleep plus daily HRV, recorded by the athletes' own Apple Watch and WHOOP devices and reviewed with each athlete.
Outcomes: changes are athlete-reported, anchored to their wearable data.
What this is not: a controlled clinical trial. There was no control group, randomisation or laboratory measurement, and consumer wearables estimate sleep stages. The report describes this cohort and cannot establish causation or predict individual results. As the cohort grows, future editions will report whatever the data says, in either direction.

The takeaway

Why this matters for your training

Most endurance advice optimises the work: more volume, harder sessions, better plans. This beta supports a narrower conclusion: recovery context belongs beside the training prescription, and the athlete response should be reviewed before load progresses.

That is the R.A.C.E. Framework as a decision sequence: review recovery, align the useful work, condition for the objective and execute the next clear step. It is how the app presents context beside the plan and what the London club means by recovery-led training.

The findings, answered

Does recovery-led training improve sleep?
In our beta, athletes reported 33% more deep sleep and 20% more REM over 12+ weeks, across 600+ hours of tracked sleep from Apple Watch and WHOOP. Observed findings from a real cohort, not a clinical trial.
Does it improve HRV?
Athletes in this cohort reported a 25% increase in HRV over the observation window. Without a control group, the report cannot show that the protocol caused the change or predict another athlete’s response.
So do you end up training less?
Not necessarily. Athletes in this cohort reported that training volume rose alongside their recovery measures. That association describes the group; it does not prove recovery caused the increase.
How was the data collected?
Wearable data (Apple Watch, WHOOP) reviewed with each athlete, plus athlete self-report, across more than 20 athletes and 12+ weeks. Methodology is stated in full above.
